VTFEdit: A Complete Guide to Creating and Editing Textures for Source Engine Games

Every texture in a Source engine game – the walls in Half-Life 2, the signs in Team Fortress 2, the sprays in Counter-Strike, the props in Garry’s Mod – is stored in Valve’s own image format, VTF (Valve Texture Format). Ordinary image editors cannot save this format, so modders rely on a dedicated tool: VTFEdit, a free Windows program that has been the community standard for creating, converting and editing VTF files for nearly two decades. This guide explains what it does and how to use it for your own textures.

    What Is VTFEdit?

VTFEdit is a graphical front-end for VTFLib, a library written by Neil Jedrzejewski and Rich Whitehouse for reading and writing Valve texture and material files. Instead of wrestling with Valve’s command-line VTex compiler, you get a visual editor: open an image, preview it, choose your format options, and save a ready-to-use VTF in seconds. It also handles VMT (Valve Material Type) files – small text files that tell the engine how a texture renders – so both halves of a material can be produced in one place.

    Key Features

    Convert Common Images to VTF

VTFEdit imports BMP, TGA, JPEG, PNG, GIF and DDS images and converts them to VTF through a single import dialog. You control output format, resizing and alpha handling, so a texture drawn in Photoshop, GIMP or Paint.NET becomes game-ready without extra tools.

Full Control Over Format and Flags

The editor exposes the settings that matter: pixel formats such as DXT1, DXT5 and uncompressed RGBA8888, automatic mipmap generation, and flags like No Mipmap, No Level of Detail and Eight Bit Alpha. Choosing well keeps textures sharp while holding file sizes down.

    Built-In Viewing and Editing Tools

Inspect a texture channel by channel – red, green, blue and alpha – zoom in on compression artefacts, and view the mip levels. VTFEdit can also convert an open file to another format, generate a normal map, and export a VTF back to a standard image for editing elsewhere.

    Automatic VMT Creation

A VTF alone does nothing; the engine needs a companion VMT. The Create VMT File tool generates one with common shaders – LightmappedGeneric for world surfaces, VertexLitGeneric for models, UnlitGeneric for sprays and HUD elements – and options like $translucent or $nocull.

    Batch Conversion

When a project needs dozens of textures at once, batch convert processes a whole folder of images with the same settings, saving hours of repetitive importing.

    Getting Started

VTFEdit is free, runs on almost any Windows PC, and needs no Source SDK for basic conversion work. You can download the latest stable release from vtfedit.com and run it. The classic editor remains the fastest route from a finished image to a working in-game texture.

How to Use VTFEdit: Step by Step

    Step 1: Prepare Your Image

Draw or export your texture at a power-of-two size – 256×256, 512×512 or 1024×1024 are typical – because Source expects dimensions that double evenly. Keep a PNG or TGA master copy so the original is never lost to compression.

    Step 2: Import the Image

Open VTFEdit, choose File, then Import, or drag the image onto the window. The import dialog appears with a preview and the options below.

Step 3: Choose Format and Options

For opaque textures, DXT1 gives the smallest file; for textures with a smooth alpha channel, such as decals and sprays, choose DXT5. Leave mipmaps on for world textures, and tick Clamp S/T if the texture will never tile.

    Step 4: Save the VTF

Use File, then Save As, and save into the materials folder of the game you are modding – for example team fortress 2/tf/materials/custom.

    Step 5: Create the VMT

Choose Tools, then Create VMT File, pick the matching shader, and save the VMT with the same file name as the VTF; its $basetexture line points to the texture’s path relative to the materials folder.

    Step 6: Test In Game

Launch the game and inspect your texture. If you see the purple-and-black checkerboard, the engine cannot find the material – check the VMT path and file name first.

    Use Cases in Game Modding

The most famous use is custom sprays in Team Fortress 2 and Counter-Strike, where a converted image with an alpha channel becomes your in-game tag. Map makers use it constantly: every custom wall, poster, sign and ground texture in a Hammer map starts as a VTF/VMT pair. Model skinners re-texture weapons and characters, Garry’s Mod creators build addon materials, and Left 4 Dead 2 modders replace everything from graffiti to weapon finishes. Anywhere Source draws a surface, VTFEdit is the bridge between an artist’s image and the game.

    Tips for Better Textures

Keep the source image uncompressed until export, because re-saving a JPEG bakes artefacts into the DXT compression. Match format to content: photographs tolerate DXT1 well, while sharp text and logos look better in a higher-quality format despite the bigger file. Finally, check the smallest mip levels before shipping; if a sign turns to mush at a distance, it needs stronger contrast or a simpler design.

    Frequently Asked Questions

    Is VTFEdit free?

Yes. VTFEdit and VTFLib are free to download and use – one reason they became the Source community’s standard tools.

What is the difference between a VTF and a VMT file?

The VTF holds the image data, including mipmaps and the alpha channel. The VMT is a small text file that names the texture and tells the engine which shader and effects to apply. A working material needs both.

Why must image sizes be powers of two?

Source textures are built around dimensions such as 128, 256, 512 and 1024 pixels. VTFEdit can resize a non-standard image on import, but starting at the right size avoids stretching or blurring.

Does VTFEdit work with Source 2 games?

No. Source 2 titles such as Counter-Strike 2 and Half-Life: Alyx use a newer texture pipeline and Valve’s own tools. VTFEdit targets the original Source engine: Half-Life 2, Team Fortress 2, Portal, Left 4 Dead and Garry’s Mod.

Why does my texture appear as a purple-and-black checkerboard?

That pattern is the missing-material warning. Usually the VMT is missing or misnamed, or its $basetexture path does not match the VTF’s location inside the materials folder.

    Conclusion

VTFEdit remains the simplest way to turn ordinary artwork into Source engine textures. It converts images in seconds, controls formats, mipmaps and flags, writes the matching VMT files, and handles whole folders for bigger projects. Whether you are making your first Team Fortress 2 spray or texturing an entire map, it is the one tool every Source modder should have installed.
